You do not need to be able to build a RAG pipeline. But if you are managing AI products and you have never written a prompt beyond a chat message, you are flying blind on the most consequential design decisions your team makes.
Why PMs Need to Understand Prompting
Prompts are product decisions disguised as technical ones. The instruction a model receives determines its persona, its constraints, its output format, and its failure modes. Those are not engineering choices — they are product choices that happen to be implemented in natural language.
When your team debates whether to include examples in the system prompt, whether to use chain-of-thought, or how to handle ambiguous inputs, you should be able to participate in that conversation with informed opinions, not just defer.
The Four Things That Matter Most
1. System prompts vs. user prompts. The system prompt sets the context and constraints. The user prompt is the dynamic input. Understanding this separation helps you reason about where consistency comes from and where variability is expected.
2. Temperature and what it actually does. Temperature controls randomness. Low temperature = more deterministic, better for structured outputs. High temperature = more creative, worse for anything that needs to be consistently correct. This single parameter drives a lot of product decisions about reliability vs. diversity.
3. Examples beat instructions. Show the model what a good output looks like rather than describing it. One well-chosen example in a prompt is typically worth five sentences of instruction.
4. Prompts drift. A prompt tuned on one model version may behave differently after an update. Building a regression test for your prompts is not optional — it is how you maintain product quality across model updates.
The Prompt Audit
Once a quarter, read every system prompt in your product. Ask: does this still reflect how we want the product to behave? Does it handle the edge cases we have encountered since we wrote it? Is it more complex than it needs to be?
Most prompts accumulate debt the same way code does. The PM’s job is to make sure that debt gets paid.
